$33K to $3M in 10 years — 16 years built and operated.

For owner-operators of $2M–$20M businesses who’ve hit a ceiling their internal team can’t solve — with judgment built by operating a government technology company serving state and local election agencies.

01 / OPERATOR PERSPECTIVE

Built from operating experience, not theory.

Judgment changes when public contracts, compliance, and election deadlines all land on your desk.

Judgment changes when public contracts, compliance, and election deadlines all land on your desk.

Daniel Chalupsky has worked in the election industry for 23 years, including 16 years running ElectionIQ, a B2G election technology company. He won government contracts through competitive procurements and RFPs, sold multi-year public-sector agreements, managed compliance and certification across multiple states, and built operations that could handle sharp election-cycle demand.

The specifics were elections, but the underlying work was universal: winning complex deals, managing compliance and risk, and building operations that hold up under pressure — judgment that transfers to any owner-operated business navigating its own version of complexity. That experience matters because the advice comes from direct accountability: meeting contract terms, adapting to changing rules, delivering during immovable election deadlines, and carrying responsibility for the whole business when the plan had to work.

02 / A REAL EXAMPLE

A smaller team became the opening for a stronger business model.

01

Situation

As business volume changed, ElectionIQ had to reduce its team from eight people to five. The business still relied on one-time project revenue and only served counties using the voting system ElectionIQ sold.

02

What I Did

I used the downsizing as the point to shift the business toward recurring revenue. We added services for counties using other voting systems, then restructured the smaller team around serving that broader market.

03

Result

ElectionIQ came through with a smaller team, a more resilient recurring-revenue base, and a broader client footprint. No existing clients were lost during the transition.

03 / THE PROBLEM

Most business problems don’t stay in one department.

A stalled result in one area often starts somewhere else — positioning, sales, capacity, leadership, or process. The work is to find the source before fixing the symptom.

04 / THREE LENSES

Reforge works across Growth, Operations, and Marketing because a constraint in one area often starts in another.

05 / APPROACH

Diagnose → Prioritize → Fix → Build

06 / FIT

For $2M–$20M owner-operated businesses that have outgrown the way they operate.

The business has outgrown the informal habits and workarounds that got it this far.

Important decisions, approvals, and exceptions still route through the owner.

The team can execute day to day, but lacks the strategic bandwidth to solve cross-functional problems.

Growth is constrained by internal capacity, unclear priorities, or inconsistent processes — not a lack of opportunity.

Sales, delivery, operations, and marketing are pulling in different directions, with no one owning the whole picture.

The owner needs experienced outside judgment to identify what matters, make tradeoffs, and build a workable path forward.

A practical working relationship

Reforge works best with leaders who want practical analysis, candid discussion, and real implementation — not another presentation that sits on a shelf.

07 / ENGAGEMENT STYLE

The right role depends on the problem.

Engagements are shaped around what the business actually needs. Sometimes that means perspective and decision support. Sometimes it means leading a focused initiative or staying close through implementation.

ADVISE

Experienced outside perspective for owners and leadership teams navigating decisions, priorities, growth, or organizational complexity.

SOLVE

Focused work around a specific growth, operational, marketing, or organizational problem—from diagnosis through implementation.

LEAD

Fractional or interim involvement when the business needs someone inside the organization helping drive the work forward.

The engagement follows the problem—not the other way around.

08 / LET’S CONTINUE THE CONVERSATION

You’ve heard the approach. Here’s how we’d get started.

If something in the business is not working — or growth has made the company harder to manage than it should be — let’s continue the conversation and identify the next step.
